The Lostock Closure
A real case. Verified figures. Preventable outcome.
In November 2024, Tata Chemicals Europe's board approved the closure of its Lostock soda ash plant in Northwich, Cheshire — a site operational for decades. Production ceased in early 2025.
The board cited "sustained financial underperformance which rendered its operations unviable." The plant contributed ~£110M to group revenue — roughly 8% of Tata Chemicals' total turnover.
It was not a failure of intent. It was a failure of foresight infrastructure. The signals existed. No governed intelligence surfaced them before the decision became irreversible.

Exceptional charges: employee termination, decommissioning, contracts
- Forge LedgerLive margin vs energy cost dashboard would have flagged the widening gap weeks, not quarters, before it became an exceptional item.
- Nemus SwarmSwarm agents would have modelled: "If energy costs hold for 6 months, this site crosses the viability threshold." Subsidiary leadership holds that simulation before the parent board acts.
- Virtus SentinelSentinel signals activate on deteriorating operating margins — issuing a Resolution Gate requiring human review before sustained underperformance becomes unrecoverable.
- Grove RecordEvery signal, model run, and decision point auditable by board, regulator, and workforce. Defensible. Explainable. Timestamped.
